A critical, high volume product line bought by the container load was opened to nine candidate suppliers across domestic and international sources. Every candidate was scored on the same 24 criteria so the recommendation could be defended to ownership on more than price alone.

Risk and cost exposure

Section 232 tariff exposure analysis quantifying six figure duty risk

Mapped the tariff exposure across suppliers in three countries and put a hard dollar figure on the added duty the business was carrying, which turned a vague worry into a sourcing decision the leadership team could act on.

Scale of responsibility

321 suppliers, 13,000+ SKUs, $16.5M in annual purchased spend

Multi site supplier management across raw materials, components, and finished goods, including preferential allocation wins during the pandemic period when other buyers could not get product at all.

Systems and process

Min and max inventory planning built in Epicor Prophet 21

Reorder logic set across a very large SKU base so that purchasing decisions came from the system instead of from memory and firefighting.

Supplier governance

38 metric KPI framework for an ISO 9001:2015 operation

A measurement framework covering supplier, purchasing, and inventory performance, mapped to the reports available in the ERP so the numbers could actually be produced every month.

Global supplier handbook and code of conduct

Written and rolled out to an international supplier base, setting expectations on quality, delivery, communication, and conduct in one document.

Negotiation reach

Direct factory negotiation in China, India, Slovakia, and the Netherlands

Working with the factory rather than through a trading company, across a supplier footprint spanning 21 countries.
